Why a Five-in-One Brief Usually Comes Back to Us as Three Products

Why the number of things a product promises shrinks between the brief and the bench — and why that is usually the right outcome.

Quick answer: why do multifunctional briefs get shorter in development?

Because each function a formula has to deliver narrows the range of conditions the formula can sit in, and the narrowing multiplies rather than adds. Actives have different stable pH windows, different phase preferences and different tolerances for salt and heat. A brief with five functions is asking for a single set of conditions that satisfies five constraints at once, and sometimes no such set exists. When we return a shorter list, it is normally because the intersection was empty, not because we were unwilling to try.

This is written from the formulation and manufacturing side, about leave-on and rinse-off cosmetic and personal care products of the kind we make in Malaysia for brand owners. It deals with why functions collide chemically and what we do about it. It is not a regulatory guide, and it does not cover the separate question of what each additional function costs to substantiate as a claim — that side is treated in a companion piece linked at the end. Nothing here describes a specific customer’s formula.

What does “multifunctional” actually ask a formula to do?

A multifunctional product is one that delivers more than one consumer-recognised benefit from a single application — a cleanser that also conditions, a moisturiser that also protects against ultraviolet light, a body wash that also leaves a fragrance layer that lasts. The idea is genuinely attractive. Fewer steps, less packaging, and a shorter routine that people are more likely to keep to.

What the brief does not usually say is that each of those benefits is produced by a different mechanism, and each mechanism has preferences. An exfoliating acid works because the environment around it is acidic. A peptide is usually happiest closer to neutral. A sun filter has to form an even continuous film across the skin, which is a rheology requirement as much as a chemistry one. Fragrance longevity depends on what the fragrance is dissolved in and what else is competing for that solvent.

Put one of those in a formula and you have a target to hit. Put four in and you have four targets that have to be hit simultaneously by one composition. That is the whole story in a sentence, and everything below is detail.

Why is pH the constraint that decides most multifunctional briefs?

pH is a measure of how acidic or alkaline a water-based system is, and in cosmetics it decides three things at once: whether an active stays in the chemical form that works, whether it is absorbed, and whether the preservative system is doing its job. Change pH to suit one ingredient and you have changed it for everything else in the jar.

The clearest published example is vitamin C in its pure form. The percutaneous absorption work by Pinnell and colleagues, published in Dermatologic Surgery in 2001, found that L-ascorbic acid had to be formulated below about pH 3.5 to be absorbed into skin, with absorption falling away as the pH rose and the molecule shifted into its ionised form. That is not a preference. It is a threshold, and it sits at the acidic end of what skin-contact products normally use.

Now add a second function whose preferred window sits in the region between pH 5 and pH 7, which is where a great many peptides, certain botanical extracts and many emulsifier systems are comfortable. The two windows do not overlap. There is no compromise pH that serves both; there is only a pH that serves one and quietly wastes the other. When a brand asks us to put both in one bottle, the formula we could actually make would contain a functioning ingredient and a decorative one, and the decorative one would still appear on the label.

We would rather say so at the brief stage. The alternative — delivering something that tests fine for stability, looks correct on the certificate of analysis and simply does not do one of the things the pack says — is a worse outcome for everyone, and it is the outcome that arrives when nobody asks the pH question early.

The second bottleneck: everything is competing for the oil phase

The pH problem is at least well known. The one that surprises brand owners more often is space.

An emulsion has a water phase and an oil phase, and the oil phase is finite. Organic ultraviolet filters live there. So do the emollient esters that produce a light, fast-absorbing skin feel. So do oil-soluble actives and most fragrance materials. Increase the filter load to raise a sun protection number and you have taken room from the emollients that were producing the texture the brief described as “weightless.” Increase the emollients to fix the texture and the filter film thins out.

This is why hybrid sun-protective products are the hardest multifunctional category we are asked to work on, and why an apparently cosmetic change late in development can undo a performance result. Preservation is the third constraint, and multifunctionality makes it harder in a way that is easy to underestimate. A richer, more complex formula with more botanical and protein-derived material is a more hospitable environment for microorganisms, and the preservative system has to hold across whatever pH the other decisions have forced. A working compatibility view from our development practice

The table below is how our team thinks about pairing functions when a brief arrives. It is a starting frame for a conversation, not a formulation rule book — every judgement in it can be overturned by a specific raw material, a delivery system, or a decision to separate the phases within the pack. We publish it because the shape of the answer is more useful to a brand owner at brief stage than a flat “it depends.”

What we do when the windows do not overlap

Based on ORIZI Group’s manufacturing experience, three routes account for most of the resolutions we reach with brand owners, and only one of them is “drop a function.”

The first is substitution. A different form of the same active often has a much wider workable window. Vitamin C derivatives, for instance, are used precisely because they tolerate conditions that pure L-ascorbic acid does not, at the cost of a different performance profile that has to be described honestly rather than borrowed from the pure form’s literature.

The second is separation inside the pack. A dual-chamber format, a two-part system mixed at the point of use, or an anhydrous phase that meets the water phase only on the skin lets two incompatible windows coexist commercially even though they cannot coexist in one bulk. This costs more in components and filling, and it is worth raising early because it changes the packaging conversation, not just the formula.

The third is re-ranking. We ask which one function the product would still be bought for if the others were removed, and we build outward from that. In our experience this conversation resolves more briefs than any laboratory trial does, because most five-function briefs contain two functions the brand genuinely cares about and three that were added because a competitor listed them.

Risks and limitations worth naming

A multifunctional formula carries a diagnostic cost that is rarely priced in. When a single-purpose cream develops a problem in storage, the list of suspects is short. When a product carrying four functions separates, discolours or loses performance, the investigation has to work through more possibilities, and each round of investigation takes a stability cycle to confirm. Brands should expect a longer feedback loop on hybrids and plan launch dates accordingly.

There is also a labelling honesty risk that sits close to our side of the work. An ingredient that is present but not functioning at the formula’s conditions is still legally present and still listed. Nothing about that is false, and everything about it is misleading if the pack implies a benefit the ingredient cannot deliver there. We raise it when we see it, and we would encourage any brand owner to ask their manufacturer the direct question: at this pH, in this base, is every active on this list actually doing something?

Finally, this article generalises. Specific raw materials, encapsulation and delivery systems, and buffering strategies can and do move the boundaries described above. Treat the table as a way to ask better questions of whoever is formulating for you, not as a verdict on a particular combination.

Frequently asked questions

Is a multifunctional product always more difficult to make?

No. Difficulty tracks the number of measured functions, not the number of benefits on the pack. A cream that hydrates, softens, smooths and smells good is delivering four consumer benefits from essentially one system and is no harder than a plain moisturiser. A cream that hydrates and also has to hit a sun protection number is a different project. Count the functions that need a laboratory result, not the bullet points.

Can vitamin C and niacinamide be in the same product?

They can coexist in modern formulations, and many products on the market contain both, but the honest version of the answer depends on which form of vitamin C is used. Pure L-ascorbic acid needs a pH below roughly 3.5 to be absorbed, which is outside the range where niacinamide is most comfortable over a long shelf life. Using a vitamin C derivative, or separating the two into different steps or chambers, is the usual route. Ask which form is in the formula before accepting a yes or a no.

How many functions can one product realistically carry?

In our development practice, two or three compatible functions is where multifunctionality reliably delivers what it promises. Beyond that, the constraint is rarely ambition and almost always the intersection of the windows. If a brief lists five, we normally expect to return with a recommendation that groups them into a product and a short routine rather than a single jar.

Does combining functions reduce the minimum order quantity?

Consolidating several products into one usually does reduce the total quantity a brand has to fund and the number of component sets it has to buy, which is often the real reason a hybrid is attractive. The appropriate minimum order quantity still depends on product format, raw materials, packaging and validation requirements, so it is best settled against a specific brief rather than assumed from the concept.

Will a hybrid formula have a shorter shelf life?

Not automatically, but it has more ways to fail, and the preservative system has less freedom because the pH and the composition were decided by other constraints. We would expect a hybrid to need at least as much stability work as its single-function equivalents, and to be less forgiving of late changes. Plan the testing window from the number of functions rather than the number of products.
